Step 04 · Technology

Most failed RevOps programs start with a platform.

A platform is visible. A definition is not. Buying a system feels like progress. It is progress only if the path and the words already exist. Otherwise you have paid to accelerate three versions of the truth.

That is why technology is the last pillar.

Stop asking which CRM. Ask instead: does this tool enforce our definitions, or does it ship its own stages and its own idea of a lead? Who owns the join between systems? What do we turn off when we turn this on? Are we buying a capability we have not designed a process for? If this vendor disappeared on Monday, which decision of ours would break — and which report would merely get uglier?

The last question separates a system of record from a convenience. Protect the first. Be willing to kill the second.

Brand names change. Jobs do not. Someone must be the system of record for people and pipeline, and someone must be the system of record for money Finance will sign. Demand tools must accept the dictionary, not replace it. After Closed-won there is still one customer, not a second company in a success platform. Reporting sits on frozen definitions — one executive view, not one per function.

Conversation intelligence and enablement can be useful. They are not the system of record. A recording tool that becomes a second CRM is how dual truth returns through the side door.

RevOps owns the architecture and the kill list. It does not own every admin ticket. It does not owe an integration to the team that lost the argument about definitions.

AI multiplies whatever you already have. Split definitions in, confident nonsense out. That is not a reason to ignore it. It is a reason not to start here. Later, against a frozen model, it can help with forecast assistance, routing, handoff summaries, and anomaly flags. It is not an AI RevOps strategy. It is not an agent allowed to invent stages.

The honest outputs of a stack meeting are a map by job, one or two integration breaks that create two versions of truth, a written freeze on net-new go-to-market purchases for ninety days, and a do-not-buy list.

Unused seats are kill candidates, not a reason to invent a use. A vendor can implement a tool. They cannot sign your dictionary or your reporting line.
